Successful Change Management with Virtual Reality

Centeract Gives Lufthansa Cargo Employees a Virtual Tour of Future Logistics Center

Employees of Lufthansa Cargo in Frankfurt were able to explore their future workplace while it was being built. In collaboration with Lufthansa Industry Solutions (LHIND), the company made it possible to experience the new logistics site long before the official opening in the summer of 2026. Thanks to the Centeract Virtual Reality solution, hundreds of employees could walk through their new workplace virtually, explore operating equipment, and familiarize themselves with the planned work processes and building structures.

The Customer

Lufthansa Cargo is one of the world’s leading cargo airlines and is part of the Lufthansa Group, which is headquartered in Frankfurt am Main. The company transports an average of 2,500 tons of cargo every day via its network, which includes around 350 destinations in over 100 countries. Lufthansa Cargo employs roughly 4,300 people worldwide and generated revenue of around €3.4 billion in the 2025 financial year.

The Challenge

In order to meet the increasingly stringent customer requirements in terms of speed, transparency, and reliability going forward, Lufthansa Cargo is comprehensively modernizing its logistics center in Frankfurt within the scope of the infrastructure project LCCevo. The centerpiece of the project is a 42-meter tall, fully automated high-bay warehouse that was completed in the summer of 2026. To ensure smooth operations from day 1, hundreds of employees had to be prepared for an entirely new workplace at an early stage.

Although plans, layouts, and 3D models were available, they were abstract and difficult to grasp. There was no clear, shared vision of the future work environment, layout, operating equipment, and processes. Lufthansa Cargo recognized the need for a clear, interactive solution that creates transparency, increases acceptance, and actively assists with the change process.

The Solution

Centeract Virtual Reality is part of the modular Centeract platform by LHIND. It makes complex spatial and process plans immersive and tangible. To create a virtual representation of the new building, including the high-bay warehouse, the LHIND team integrated the 3D data provided by the architects directly into the VR environment. A particular challenge was converting the large, detailed architecture models and merging additional 3D data in different formats – for example from machine manufacturers or assets such as forklift trucks. Stable performance could be ensured in spite of the quantity and high level of detail of the data.

During application, key operating equipment such as forklift trucks, shelving, containers, and machines were realistically visualized and placed at the planned positions. Information from various data sources was pooled into a consistent, virtual overall model. Employees could take a virtual walk through the new building and even teleport between building areas. This allowed them to get to grips with the layout, workstation setups, and processes at an early stage.

Technologies and Tools Used
  • Centeract (as base platform and for converting the 3D data)
  • Virtual reality

The VR experience was part of the overarching change management strategy for the new logistics site: Lufthansa Cargo set up an “Experience Space”, in which employees could find out more about the building across several weeks at various locations. Several hundred colleagues seized the opportunity and explored their future workplace through VR glasses. The image was transmitted to a large monitor, so that other colleagues could also take part in the experience.

Customer Benefits

Using Centeract Virtual Reality was a key success factor for Lufthansa Cargo in their change management process for the new LCCevo logistics center. Complex construction and planning projects that were once abstract and difficult to explain were made transparent and comprehensible for employees at an early stage, giving them a clear overview of their future work environment as well as the layout, operating equipment, and processes.

The immersive experience created transparency, reduced uncertainty, and increased acceptance. The solution fostered staff involvement in the change process and helped Lufthansa Cargo to actively shape the transformation – long before the official opening date.

This meant that employees could easily find their way around when the time came and logistics processes could run smoothly from day 1.

At a Glance: How Lufthansa Cargo Benefited from the LHIND Solution:
  • Early and realistic introduction to the future workplace
  • Greater transparency regarding buildings, operating equipment, and processes
  • Better orientation and understanding of new layout and processes
  • Active involvement of employees in the change management process
  • Increased acceptance of new LCCevo building through immersive experiences
  • Reduced uncertainty and fewer queries
  • Effective communication of complex plans to large groups of employees

“Centeract Virtual Reality allowed us to experience our building long before it was actually completed. Halls, warehouses, and pathways were made visible and accessible in a realistic 1:1 model. This gave us a very real feel for the future workplace early on.
Visualizing the new building in this way gave our employees a real sense of direction and security amid a major transition.”
